how do i get a photo to show when I am texting or when a contact call

I have a photo assigned to contact but yet when I am sending im message or I receive a call it just shows their name?

Am new to having my iphone 4s

How is the phone number formatted in your contacts? It should be just the ten digit number. When it is, the picture should display when that person calls you.
